Performance Max campaigns: when they make sense and how to stay in control

When Google Ads Performance Max makes sense, what it needs (tracking, feed, assets), and how to keep control with brand exclusions, negative keywords, channel reports and asset groups.

Performance Max kampanje

Short answer: Performance Max (PMax) is a Google Ads campaign that uses a single budget to show ads across Search, Shopping, YouTube, Gmail, Maps and the Display Network. It works best for online shops with a good product feed and for businesses with reliable conversion tracking and enough data. Without accurate tracking, quality assets and brand exclusions, it easily spends money on traffic that would have come anyway.

Google has been pushing Performance Max as its main campaign type for several years, and many business owners get the recommendation to “just switch on PMax”. Sometimes that is an excellent decision, and sometimes it is the most expensive way to lose control of your advertising. The difference lies in what the campaign is given to work with.

How Performance Max works

Instead of choosing where your ad appears and for which keywords, you give Google a goal (conversions or conversion value), a budget and assets: text, images, video, a logo and, for an online shop, the product feed from Merchant Center. Google then combines the ads itself and chooses the channels and the audience. Your influence comes through signals: customer lists, site visitors, search themes.

Who it suits and who it does not

Situation PMax? Why
Online shop with a tidy feed and purchase tracking Yes PMax is the successor to Smart Shopping campaigns and performs best here
Service business with few enquiries a month Usually not at first The algorithm lacks data; a classic Search campaign gives more control
Business with no conversion tracking No PMax will optimise towards the wrong goal
Lead generation with quality checks With caution It easily brings lots of weak leads if quality is not measured

What it needs to work

Reliable measurement

PMax learns only from the conversions you report to it. If a button click or a page view counts as a conversion, the campaign will chase exactly that. For an online shop the key conversion is a purchase with its value; for services, a submitted enquiry or a phone call. See our article on conversion tracking in GA4.

A quality product feed

For an online shop, product titles and attributes in the feed matter more than any ad copy. A title with brand, type, model and a key attribute matches more searches than one that contains only an internal name.

Good assets

Several high-quality images, a few headlines and descriptions, and at least one real video. If you do not add a video, Google assembles one from your images, and the result rarely looks professional.

Enough budget and patience

For the first few weeks the campaign is learning and results fluctuate. Frequent changes to budgets and targets during that period send it back to the start.

How to stay in control

  • Exclude branded searches. PMax happily takes over searches for your business name, which would have come organically or through a cheap brand campaign anyway, and then looks more successful than it is. Use brand exclusions in the campaign settings.
  • Use negative keywords. Since 2025 PMax supports campaign-level negative keywords as well as account-level ones. More on this in our article on negative keywords.
  • Watch the channel and search term reports. Google has added a channel performance report and search term insights to PMax. Look at them at least once a week.
  • Split products into asset groups by category or margin, so that your best products are not quietly subsidising weaker ones.
  • Exclude URLs that should not be landing pages, such as the blog, careers or contact page, when the goal is sales.

PMax and classic campaigns together

A combination usually works best: a Search campaign for your most important keywords on exact match, a brand campaign for your own name, and PMax to extend reach and cover Shopping. When a search matches a keyword in a Search campaign exactly, the Search campaign takes priority, which gives you control over your most important queries.

The most common mistakes

  1. Switching on PMax with no conversion tracking or the wrong conversions.
  2. Judging success on overall ROAS without separating out branded searches.
  3. One asset group for the entire range.
  4. Frequent changes in the first few weeks.
  5. Poor images and an auto-generated video.

Frequently asked questions

Does PMax replace all other campaigns?

No. Search campaigns still have their place, especially for services and for the keywords that matter most to you.

How long is the learning phase?

Usually a few weeks, depending on the number of conversions. The fewer conversions, the longer it takes.

Can PMax work for a local service business?

It can, but only once there is reliable enquiry tracking and enough history. At the start, a classic Search campaign is almost always the better choice.

Conclusion

Performance Max is a powerful tool when it has good data, and an expensive experiment when it does not. If you are not sure whether your PMax is bringing in new customers or just taking credit for existing ones, we will review the account as part of our Google Ads management service.
